A rare, high-impact event that is unpredictable beforehand and feels obvious afterwards.

Plain explanation

Three properties: (1) outside what the past expected, (2) outsized consequences, (3) retrospectively «explainable». The third is the trap - we mistake the post-hoc story for evidence that we could have seen it coming. The lesson isn't to predict better. It's to stop relying on prediction in domains where black swans are possible.

Why it matters

In Extremistan, one black swan dominates everything that preceded it. Risk management based on the past fails by definition.

Practical example

2008 financial crisis, COVID-19, the iPhone - all «obvious» in hindsight, all invisible to most actors beforehand.

How to use
  1. 1Ask not «is this likely?» but «what happens to me if this happens?»
  2. 2Cap downside; uncap upside; do not try to forecast the swan.
